The Sourcing Challenge

A Tier-1 commercial bank operating across the West African corridor required a disciplined, repeatable mechanism to acquire physical gold for its balance sheet. The mandate carried strict internal compliance requirements: every gram of metal had to arrive with a complete, auditable record of origin, handling, and assay — acceptable to the bank’s risk committee and defensible under external review.

The institution’s prior sourcing arrangements had produced inconsistent documentation. Provenance records were incomplete on a material portion of acquisitions, and assay results lacked the chain-of-custody continuity required for institutional-grade acceptance. The bank needed a process partner, not merely a broker.


Approach

Kronix Metals restructured the acquisition process from the point of origination through to final documented handover.

Origination discipline. Sourcing was confined to cooperative and artisanal mining communities operating within Ghana and Togo where responsible-sourcing standards could be verified at field level. Entry-point documentation — capturing provenance declaration, community-of-origin records, and initial weigh-in data — was standardised across all supply touchpoints.

Independent assaying. Each parcel of metal was submitted to independent assay prior to any commercial agreement being confirmed. Assay methodology, sample weights, and fire-assay or XRF results were recorded on a per-parcel basis and filed against the sourcing record, creating a single documented chain from field to settlement.

Chain-of-custody continuity. Physical custody transfer points were reduced to the minimum operationally necessary, with a documented handover record executed at each transition. The bank’s compliance team received a consolidated acquisition file for every tranche — origination record, assay certificate, custody transfer log, and settlement confirmation in a single dossier.

Facilitation across the Ghana–Togo corridor. Where metal moved across the Ghana–Togo corridor, cross-border documentation was prepared in accordance with the regulatory requirements of both jurisdictions, ensuring no gap in the compliance record at the point of entry into Ghana’s formal financial system.


Outcome

The bank’s risk committee accepted the revised acquisition framework without material qualification. Acquisition dossiers produced under the Kronix Metals process satisfied both internal compliance review and the evidentiary standard required for external audit. The inconsistencies that had characterised prior sourcing arrangements were eliminated from the documented record.
